From Lawyer to Law Firm

Focused engagement · Structure stage

Practice Management
Optimization.

Your firm runs on tribal knowledge and the owner's memory. When you step away, everything stops. When someone leaves, knowledge leaves with them. The fix is structure.

Practice Management Optimization, SOPs, workflows, and KPIs for law firms
Why this engagement

From a personality to an institution.

Every firm I've watched fail at scale failed the same way. The owner is the system. The owner remembers how every matter type runs, where every file lives, which client gets the white-glove call versus the form email. It works, until the firm grows past one human's working memory.

This is the Structure stage of the method. The job is to take what's already happening in the owner's head and put it on paper, inside the practice management software, owned by named people on a documented cadence.

The firm starts being able to run without you in the room. That's not abandonment, that's the architecture that lets you take a vacation, get sick, or eventually sell.

The Engagement

What this engagement actually includes.

A focused build of the operational architecture your firm needs, workflow, SOP, KPI, accountability, inside the practice management system you already run.

01

Practice Management Software Optimization

Clio, MyCase, or PracticePanther, configured for the way your firm actually runs cases. Matter templates, custom fields, task assignments, automation. Most firms are running their software at a fraction of its capability.

02

Workflow Design by Matter Type

For each major matter type the firm handles, the documented end-to-end workflow. Intake, conflict check, engagement, the case milestones, billing checkpoints, closeout. Designed with staff input, not handed down.

03

SOP Development

Standard operating procedures for the work that currently lives only in your head, written, named-owner, used. Not a binder no one opens.

04

KPI Design & Dashboard

The law-firm-specific KPIs the firm should be watching, utilization, realization, lockup, AR aging, conversion. Built into a dashboard the owner and key staff actually look at, not a report nobody reads.

05

Accountability Structure

Named owners for each workflow and KPI. Cadence for reviews. Performance accountability that holds without being heavy-handed.

06

Documentation Library

A central, version-controlled home for everything we build, workflows, SOPs, templates, KPI definitions, that survives staff turnover and software changes.

What this isn't

Not in this engagement.

This engagement is the structural build. Some adjacent work belongs to other engagements, or other professionals.

  • × Practice management software migration
  • × Ongoing operational ownership
  • × Staff hiring or termination
  • × Legal-content drafting (templates, motions)
  • × Owner compensation redesign
  • × IT or document management infrastructure
The Shape

How the engagement actually runs.

Practice Management Optimization runs roughly six to eight weeks. We open with a scoping pass, current software setup, current matter mix, current staff roster, the SOPs that exist and the ones that should. NDA in place before any access begins.

Weekly working sessions after that. With the owner, with the paralegals and case managers, with the bookkeeper. The work is collaborative by design, SOPs and workflows built with the people who run them stick. SOPs handed down don't.

The engagement closes when the workflows are live in the practice management software, the SOPs are documented and named-owner, the KPI dashboard is built and being reviewed on cadence, and the firm has a documentation library it can keep growing. Some firms continue with a Fractional COO retainer from here; others run on their own.

Fit

Best for firms where…

  • · The firm-runs-on-owner's-memory model is starting to feel like a liability.
  • · Staff turnover takes institutional knowledge out the door with it.
  • · The practice management software is being used as expensive contact storage instead of a real workflow engine.
What this looks like in practice

One firm. From chaos to structure.

A real, anonymized firm Liz worked with. (Per Liz's primary-source case study record, 2026.)

Case Study 04 · From Chaos to Structure

"Every time someone left, knowledge left with them."

A firm where the attorneys were talented and hardworking, and the business side had virtually no structure. The work was SOPs, documented workflows, KPI design, and accountability. Staff turnover slowed, client retention improved, and the firm stopped operating in reactive-and-overwhelmed mode.

A firm whose entire operational logic lives in the owner's head is one stomach flu away from a crisis. Structure is the insurance policy you write before you need it.

Questions

Questions about structure.

See full FAQ →

Do I have to switch practice management software?

+

No. The engagement works inside whatever you're already running, Clio, MyCase, PracticePanther, or something else. Most firms have more capability in their existing system than they're using.

What if my firm is small and doesn't really feel like it needs SOPs?

+

Most firms that feel that way are running entirely on the owner's memory. That works until it doesn't, when the owner gets sick, a key person leaves, or a system breaks. Structure is the insurance policy you write before you need it.

Will my staff actually follow new SOPs?

+

They will if the SOPs are designed with them, not handed down to them. Working sessions with the actual staff are core to the engagement. SOPs that come from a consultant in a vacuum sit unread in a folder.

How is this different from the Intake Coordinator Training?

+

The Intake Training is focused specifically on intake conversion and produces a customized intake manual. Practice Management Optimization is broader, it covers SOPs and KPIs across the case lifecycle, not just intake.
